How to accelerate the B2B SaaS sales process in a tough market?

Imagine a 50% faster SaaS sales cycle, without giving discounts.

Feeling the squeeze of today’s economic headwinds on your B2B SaaS sales numbers? You’re not alone.

As I was researching LinkedIn about what’s going on, I came across some posts from Jacco van der Kooij, who stated this:

  • We now operate at half the growth rate.
  • A 1.5x increase in customer acquisition costs.
  • NRR in freefall.

In another post from David Spitz, he shared his prediction on the NRR free fall.

“The median dropped 7% for 113% – and the prediction is it will drop to 105%.”

It is driving more and more startups and scaleups to act under pressure to increase their profitability and Free Cash Flow (FCF) margins.

A wake-up call? For many, yes.

But what if you could navigate these stormy waters like a seasoned captain? What if you could shorten deal cycles in today’s market, prospect confidently, guide discovery meetings so it creates trust, and gain a negotiating advantage?

In this essay, I’ll equip you with an arsenal of practical SaaS sales strategies to slice through barriers and consistently achieve your quotas.

Key takeaways

  1. Focus on the three foundational pillars: clearly define your ideal customer profile (ICP), position your product as the incomparable solution to a specific niche’s problem, and craft a unique, tailored value proposition.
  2. Track a combination of conventional metrics (LVR, deal velocity, win rate, MRR, CAC payback, CLV) and unconventional metrics (connection with churn, effort wasted, distraction, profit, sales velocity trend, ARR per FTE trend) to effectively measure the impact of sales acceleration strategies.
  3. Leverage the B2B SaaS Sales Acceleration Formula, which takes into account the Mission Critical Pain Score, Pipeline Differentiation Match Score, and Fear of Messing Up Score, to prevent getting stuck in a vicious cycle of desperately chasing funding.
  4. Implement proven tactics to re-accelerate B2B SaaS sales, such as selling the idea instead of the product, building sales confidence into the process, leading the sales agenda, building trust, leveraging fans, showcasing the product to create “Aha!” moments, turning Proof of Concept into Proof of Value, zooming in on high-value edges, mastering the art of timing and creating urgency, and building a remarkable proposal.
  5. Utilize tools like Decklinks, Cuvama, Alysio, Walnut, and Evergrowth to enable personalized buying experiences, value selling, sales productivity, interactive product demos, and predictable revenue growth without the need for in-house resources.

The current B2B SaaS Sales Landscape in 2025

Before we do the deep dive, let me provide some additional context around the current state of the B2B SaaS sales landscape in 2025.

Let me start with some insights GTM Partners concluded in their 2024 Winter report. It ain’t rosy…

  1. Overall: 56% Fell Short of Revenue Goals
Back in July 2023, 63% of companies felt that things were on track to hit revenue targets for the year, but the leading indicators of a weak pipeline and stalled deal cycles should have given them pause for confidence. In reality, 56% of companies ended the year worse than expected.
  2. Marketing Pipeline: 57% of companies missed hitting their pipeline targets. Sales-led SaaS companies focused on Enterprise struggled the most with predicting pipeline: 64% had lower-than-expected pipeline (compared to 54% of mid-market companies and 56% of SMB companies). Only 13% of enterprise companies hit their target compared to 38% the year before. The volatility in the market is making it harder for everyone to predict pipelines accurately.
  3. Cuts in marketing mean a smaller pipeline: This should be obvious, but companies that made cuts to marketing budgets can’t expect the same pipeline and need to adjust accordingly. Marketers, bring this information to your CFOs! The data shows that if you cut marketing, your pipeline suffers.
  4. Sales Velocity: 72% of companies are still experiencing longer sales cycles.

In a nutshell, their prediction: Early indicators show Q1 coming in flat (revenue) for most, and executives feeling cautious on Q2.

If I blend this with the stories I hear from the B2B SaaS CEOs I speak to every week, it’s a similar picture:

  • Caution across most industries.
  • The cost of acquisition is increasing for everyone.
  • More deals are being postponed for often vague reasons.

So what do you do? Before I dive into this, let’s look at what’s slowing the process down.

What’s causing the B2B SaaS sales process to slow down?

Throughout my career in B2B software sales, I’ve been intrigued that some sales processes took 12-18 months to close while other deals closed in weeks – even in periods of downturn.

My key takeaways:

  • It had nothing to do with the vertical we were in
  • It had nothing to do with the product we sold
  • It had everything to do with how we approached it.

Lots of pipelines look healthy from the outset. Still, in reality, they are cluttered with deals that are stuck in the sales process because the prospective customers are not qualified carefully enough by your sales reps or don’t have the right arguments to pull the trigger and drive decision-making.

Answering this dilemma by giving an additional discount is not sustainable. It’s the race to the bottom that nobody wants to be involved in.

What complicates things is that customers often aren’t fully equipped to drive such a process.

Be honest, how often do you buy an ERP system or a Core Banking system?

For many decision-makers, this is possibly the first (and only) time they do this in their entire careers.

Knowing this, let’s switch to the fundamentals to get right first.

The 3 foundational building blocks to accelerate B2B SaaS Sales.

Accelerating your B2B SaaS sales process in today’s hyper-competitive market isn’t just about chasing shiny tactics. It requires a strategic foundational approach focused on three mission-critical pillars:

Sales accelerator Pillar 1: Who you’re for / not for

As I describe in chapter #1 of my book The Remarkable Effect, remarkable software companies acknowledge they can’t please everyone.

You can’t be all things to all buyers. Top-performing SaaS companies obsess over defining their ideal customer profiles down to the most granular details. In a separate essay, I describe this as the process of creating your Favorite Segmentation Cocktail.

With those bullseyes crystal clear, you can then precisely calibrate your entire sales strategy, messaging, and process to resonate with those specific profile needs.

This level of hyper-targeting flows throughout your revenue engine – from how you generate and qualify leads, all the way through to customizing your sales plays and nurturing customer expansions.]

Sales Accelerator Pillar 2: Taking Position

The essence of positioning is to connect your SaaS product to a specific desire or problem that a specific niche in the market struggles to achieve or solve – in a way that makes you incomparable to their alternatives.

Stating it bluntly: In a B2B market, customers don’t care about you. They care about themselves. They have a problem to solve or an aspiration to reach – and they’re looking for a vendor that will help them achieve in a way that fits them best.

In my essay on this topic, I recommend four ways in particular to focus your positioning around: What your ideal customers stand for, what they secretly want, the essence of the most valuable problem they want solved, and the values your customer embraces to stand out.

Sales Accelerator Pillar 3: Your Value Proposition

The days of tone-deaf, one-size-fits-all pitching are over. Today’s empowered buyers crave an insightful, value-driven sales experience tailored to their unique context. That’s why a sales methodology that prioritizes a consultative, problem-solving approach performs so much better in tough times.

Master this, and you’ll be able to guide prospects through a discovery journey for mutual fit. A strong value proposition allows you to lead with a unique insight and an approach that clearly articulates how you can deliver the value they desire in a way no one else can.

Nail these three pillars – laser-focused targeting, becoming incomparable, and being perceived as irresistible – and you’ve got your foundation for predictable, scalable SaaS sales growth. Being vague on any one pillar can cause the entire structure to wobble. But when these pillars are solidly reinforcing each other, it is the recipe for building an unstoppable sales force – especially when the market is tough.

Now that you know the pillars that underpin rapid sales cycles, let’s look at the metrics to follow.

6 Important B2B SaaS Sales acceleration metrics to track in 2025.

As a founder of a sales-led B2B SaaS company, you can’t afford to operate in the dark when it comes to your revenue engine’s performance. That’s why having a laser-focused set of sales metrics is absolutely crucial for driving sustainable growth.

But I’m not just talking about vanity metrics like the number of cold calls or emails sent. Those superficial activities mean nothing if they don’t translate into actual revenue impact. The metrics that really matter provide visibility into your entire sales funnel flow and pipeline health.

Here are the 6 metrics that I’ve come to value most in my day-to-day work with founders of Sales-led SaaS companies:

LVR (Lead Velocity Rate)The Lead Velocity Rate is the growth percentage of qualified leads month over month. It measures your pipeline development. That is, how many (quality) potential customers you’re currently working on converting to actual customers
Deal velocityDeal velocity is a measurement of the speed with which a company can negotiate and then sign a contract to close a transaction. It measures the deal cycle, which starts when a draft contract is prepared and shared, and it ends when a finalized contract is signed. It is absolutely key for any business in terms of maximizing the full value of a deal, yet it is often overlooked as a KPI that can be measured and improved
Win RateThe sales win rate is the percentage of final-stage prospects that closed and became customers, divided by the total number of deals in a given period.
MRR (Monthly Recurring Revenue)Monthly Recurring Revenue (MRR) is the income that a company expects to receive in payments on a monthly basis. MRR is a critical revenue metric that helps subscription companies to understand their overall business health and profitability by keeping a close eye on monthly cash flow.
CAC Payback (Customer Acquisition Cost Payback time)This metric matters most if you’re selling a SaaS product in the range of €2500-€7500 ARR. It’s about the number of months it will take to recover the cost of acquiring a customer (your break-even point). It won’t come as any surprise to know that you want to keep this period of time as short as possible to help your company grow. Shorter CAC payback = faster growth!
CLV (Customer Lifetime Value)Customer lifetime value (CLTV, or CLV) is the total dollar amount you’re likely to receive from an individual customer during their relationship with your company. It represents a customer’s value to your business over a certain time period. Understanding CLV is essential for evaluating the health and potential success of a SaaS business, as it allows you to account for and predict future revenue and profit.

But common metrics are only the start. To succeed, you need to go deeper.

5 unconventional B2B SaaS Sales acceleration metrics to track in 2025.

But I don’t believe these metrics are enough (and hence I dedicated a series of my Daily emails to it (sign up here)). They tell you something about what’s happening in the front of your business – but ignore the importance of what’s happening after:

  • The connection with churn
  • The connection with effort wasted
  • The connection with distraction
  • The connection with profit

So, how to go about that? Here’s where I’ve developed the following formula – specifically to prevent my customers from getting stuck in a vicious cycle of desperately chasing funding.

The B2B SaaS Sales Acceleration formula

4 components determine the essence of the formula:

In the table below, I give you the essence of each component.

Mission Critical Pain Score

Does the problem you’re solving deep down in the operation [the focus of your deal] positively influence a target that keeps the CEO up at night?

In other words: On a scale of 1-10:
a) How valuable is the problem you solve?
b) How critical is it?

Formula: (Valuable * Criticality) = score.

Pipeline Differentiation Match Score

Does your prospect see, understand, and acknowledge HOW you solve the problem differently and WHY that will result in a shift in value creation for them? Not 10%, but 10x.

Score = Scale of 1-10

Fear of Messing up Score

Research shows the Fear Of Messing Up (FOMU) is the number one driver of customer indecision. It affects between 40-60% of all sales deals.

On a scale of 1-10, what’s your customers’ inability to decide?

Sales Velocity Trending

Deal or Sales velocity tells you how quickly a prospective customer moves through your sales pipeline and generates revenue.

However, I’ve come to learn that the velocity number itself is not that important (because every SaaS solution and market is different), but the trend is. Does it go up or down?

This metric tells you how the health and productivity of your sales team and your relevance in the market are developing.

The four components above provide the foundation to make another underrated metric perform a lot better: ARR per FTE (Full Time Equivalent).
ARR per FTE trending

ARR per FTE is the most honest metric in the world – especially if predictable growth is what you’re aiming for.

How is your ability to create leverage, i.e., your ability to scale and do more with less developing?

P.S. – In this essay, I discuss each metric a bit deeper.

Now that you have the formula, let’s look at what else you can do to turn slow sales cycles into accelerating sales cycles.

10 proven tactics to re-accelerate B2B SaaS sales in a down market

Each of these tactics can be used in isolation, but when used together, they gain power.

SaaS Sales Acceleration Tactics:

Sell the idea, not the product

If people believe in the unique value behind your big idea, they are prepared to pay a premium. It works to win the heart of our ideal customers to invest in your solution to grow their business, i.e., you’ll create a scale advantage.

More importantly, it will get repeated by your customers. That’s where scale advantage and reach kick in in a way that hardly any company can afford to pay for themselves through their marketing effort, i.e., you’ll create a magnetic effect.

“As AI and technological advances start to reshape consumer expectations across the board, it’s becoming super important for us to align even more closely with what our clients truly value and the outcomes they’re after. Gone are the days when we could rely on just selling the bells and whistles of our products. Now, it’s all about connecting with our clients on a deeper level, ensuring we’re delivering real, tangible value that speaks directly to their needs.”
–  Shaunak Roy, CEO of Yellowdig

Build sales confidence into the process

Confidence on the seller’s side builds confidence on the buyer’s side. Think about it; a buyer can smell when confidence is absent. Their critical questions are replied to with vague arguments, or worse, waved away as unimportant.

There are three ingredients to take confidence to the right level in any deal: Essence, Extrinsic, and Empathy.

Spending time on these three ingredients builds confidence about all the forces at play.

  • It will make conversations relevant
  • It will ensure a better connection
  • It will boost trust with your prospect

“When you’re going up-market there’s less and less room for amateurism. Everything has to be highly professional. You basically have fewer and fewer generalists in the team, and you have more and more specialists who are really, really good at their craft and what they do.”
–  Emeric Ernoult, Founder and CEO of Agorapulse

Lead the sales agenda to win their hearts

You want people to talk about you long after leaving the building.

Here are four aspects that separate those who master this:

  • Zoom into the essence
  • Balance facts & emotion
  • End on a high
  • See it as a movie
Build trust in the process

Trust is a critical component of sales success. Without it, you’d better qualify out since the chances of winning are slim.

Trust is created when the following is true:

  • Be human,
  • Make it about them
  • Be ‘one of them’,
  • Know your stuff,
  • Be concrete,
  • Show empathy, i.e., care.

“Identifying hidden stakeholders & building rapport with them was a game changer. We are 2x more likely to close any deal if we’re in contact with 4+ different people.”
–  Erdem Gelal, CEO Flowla

Leverage your fans

Your prospects view all your SaaS customers as peers; hence, talking for 10 minutes to them beats days of in-depth workshops with you.

One conversation with a peer often makes them say: I buy it – Endless talks with you, and they’ll say: I’ll think about it

Showcase your product to create Aha! moments

Stop doing ‘harbor tour demos’. Instead, tell stories with a straightforward structure: Situation, Complication, Resolution.

Storytelling is magic for shortening sales cycles:

  • Stories are memorable;
  • They are ideal for triggering emotions of fear, frustration, or hope.

And because of their structure, they provide context, are concrete, and are simple to comprehend.

Turn Proof of Concept into Proof of Value

A way to shorten sales cycles is to get potential customers to commit to something smaller.

It’s about solving the most valuable and critical problem. It’s about understanding what outcomes (not outputs) your customer dreams to deliver.

And you achieve that by focusing on driving Proof of Value, not Proof of Concept. A proof of value will help you filter out bad customers. It’s proof of seriousness. Serious customers stay.

“After helping 100+ sales teams to go to market, I have no more romance for products. Revenue and net retention are the only two metrics that turn me on.”
– JB Daguené, CEO Evergrowth

Zoom in on the high-value edges

Zoom in on small but high-value (w)edges. Deliver value fast. Repeat.

  • It mitigates risk for the customer
  • They’re much more motivated to help get the 1st deal in
  • Value creation happens much faster and more predictably
  • This turns more customers into fans – driving word-of-mouth
  • You’ll often stay under the radar of the purchasing department
Master the art of timing & creating urgency

Be the guide, influencing the customer’s behavior to bring them closer to getting the ‘Aha!’ moment, i.e., the value tipping point.

You have multiple ingredients to play with:

  • Your customers’ vision
  • The board-level targets
  • The external pressure
  • The biggest roadblocks
  • The risk of doing nothing.

Deals only close when value and urgency are clear and when buyers are confident about their decision. Only then will customers start mobilizing resources.

“We spent a lot of time figuring out how to connect our solution to a specific customer’s strategic initiative. In today’s tech environment, with companies in survival mode, that was just not enough to win. To break through the noise – you need to connect to a Critical Business Issue (CBI).”
– MG Gurbaxani, CEO Cuvama

Build a remarkable proposal as a slam dunk

The most important pages of every offer are the management summary – and the pricing page. All the rest is about mitigating risk.

And an excellent management summary follows the 5C story framework: Context, Catalyst, Complication, Change, and Consequence.

Frequently asked questions on B2B SaaS sales acceleration

1. What is B2B SaaS, and how does it differ from other software sales models?

B2B SaaS is software sold to businesses on a monthly or annual subscription basis, offering cloud-based access without requiring on-premise installation. It differs from other models by emphasizing ongoing service and updates, versus one-time sales or licenses like was popular prior to 2000.

2. Why are B2B SaaS sales cycles typically longer, and how can they be shortened?

B2B SaaS sales cycles are longer due to the need for approval from multiple decision-makers, longer evaluation periods, and higher stakes to the business. To shorten cycles, focus on building strong relationships, demonstrating clear ROI early, and streamline the decision-making process.

3. How has the economic downturn affected the B2B SaaS sales landscape in 2025?

The 2025 economic downturn has intensified competition in the B2B SaaS market due to the fact that fewer companies are buying. This leads to longer sales cycles, increased focus on cost efficiency and ROI by clients, and a shift towards more flexible pricing models and value-driven sales approaches.

4. What are the foundational building blocks to accelerate B2B SaaS sales?

The three pillars of a sales accelerator are defining your ideal customer profile in granular detail, positioning your product as the incomparable solution to a specific niche’s problem, and crafting a unique, tailored value proposition. The art is in making these pillars reinforce each other.

5. Can you explain the B2B SaaS Sales Acceleration formula mentioned in your blog?

The B2B SaaS acceleration formula is a simple way to determine if a sales deal is likely to close quickly. It takes into account three key factors: how critical and valuable the problem you solve is to the customer, how well they understand your unique solution, and their confidence in making a decision.

6. What are some common mistakes to avoid when trying to accelerate B2B SaaS sales?

The most common mistakes to avoid when accelerating B2B SaaS sales are focusing on vanity metrics over revenue impact, selling features instead of customer needs, doing generic demos rather than compelling stories, and pushing for full rollouts instead of proving value quickly with smaller commitments.

7. How important are customer success and retention in the B2B SaaS sales process?

Customer success and retention are crucial in B2B SaaS sales as they ensure recurring revenue, reduce acquisition costs, encourage referrals, and provide a competitive edge. Prioritizing customer success throughout the sales process builds strong relationships, leading to predictable growth.

8. What role does technology play in accelerating the B2B SaaS sales process?

Technology accelerates B2B SaaS sales by enabling personalized experiences, value selling, productivity, interactive demos, and predictable revenue growth. By leveraging tools that streamline processes, create engaging buyer experiences, and drive performance, companies can close deals faster and more efficiently.

9. How can B2B SaaS companies effectively measure the impact of sales acceleration strategies?

B2B SaaS companies can measure sales acceleration impact by tracking conventional metrics such as LVR, deal velocity, win rate, MRR, CAC payback and CLV. Beyond that, they can add unconventional ones such as Pipeline Differentiation Match, Fear of Messing up Score, Sales Velocity Trending and ARR/FTE trends.
